Chapter 1

The Cry for Leadership

John W. Gardner

John Gardner has served six presidents of the United States in various leadership capacities. He was Secretary of Health, Education and Welfare, founding chairman of Common Cause, co-founder of the Independent Sector, chairman of the National Coalition, and president of the Carnegie Corporation and Foundation. He is currently the Miriam and Peter Haas Centennial Professor at Stanford Business School.

Why do we not have better leadership? The question is asked over and over. We complain, express our disappointment, often our outrage; but no answer emerges.

When we ask a question countless times and arrive at no answer, it is possible that we are asking the wrong question -- or that we have misconceived the terms of the query. Another possibility is that it is not a question at all but simply convenient shorthand to express deep and complex anxieties. It would strike most of our contemporaries as old-fashioned to cry out, "What shall we do to be saved?" And it would be time-consuming to express fully our concerns about the social disintegration, the moral disorientation, and the spinning compass needle of our time. So we cry out for leadership.

To some extent the conventional views of leadership are shallow, and set us up for endless disappointment. There is an element of wanting to be rescued, of wanting a parental figure who will set all things right. Such fantasies for grown-up children should not lead us to dismiss the need for leaders nor the insistent popular expression of that need. A great many people who are not given to juvenile fantasies want leaders -- leaders who are exemplary, who inspire, who stand for something, who help us set and achieve goals.

Unfortunately, in popular thinking on the subject, the mature need and the childlike fantasies interweave. One of [my] tasks...is to untangle them, and to sketch what is realistically possible.

Leadership is such a gripping subject that once it is given center stage it draws attention away from everything else. But attention to leadership alone is sterile -- and inappropriate. The larger topic of which leadership is a subtopic is the accomplishment of group purpose, which is furthered not only by effective leaders but also by innovators, entrepreneurs and thinkers; by the availability of resources; by questions of morale and social cohesion; and by much else that I discuss....It is not my purpose to deal with either leadership or its related subjects comprehensively. I hope to illuminate aspects of the subject that may be of use in facing our present dilemmas -- as a society and as a species.

The Issues Behind the Issues

We are faced with immensely threatening problems -- terrorism, AIDS, drugs, depletion of the ozone layer, the threat of nuclear conflict, toxic waste, the real possibility of economic disaster. Even moderately informed citizens could extend the list. Yet on none of the items listed does our response acknowledge the manifest urgency of the problem. We give every appearance of sleepwalking through a dangerous passage of history. We see the life-threatening problems, but we do not react. We are anxious but immobilized.

I do not find the problems themselves as frightening as the questions they raise concerning our capacity to gather our forces and act. No doubt many of the grave problems that beset us have discoverable, though difficult, solutions. But to mobilize the required resources and to bear what sacrifices are necessary calls for a capacity to focus our energies, a capacity for sustained commitment. Suppose that we can no longer summon our forces to such effort. Suppose that we have lost the capacity to motivate ourselves for arduous exertions in behalf of the group. A discussion of leadership cannot avoid such questions.

Could it be that we suppress our awareness of problems -- however ominous -- because we have lost all conviction that we can do anything about them? Effective leaders heighten both motivation and confidence, but when these qualities have been gravely diminished, leaders have a hard time leading.

Suppose that fragmentation and divisiveness have proceeded so far in American life that we can no longer lend ourselves to any worthy common purpose. Suppose that our shared values have disintegrated to the point that we believe in nothing strongly enough to work for it as a group. Shared values are the bedrock on which leaders build the edifice of group achievement. No examination of leadership would be complete without attention to the decay and possible regeneration of the value framework.

Suppose that our institutions have become so lacking in adaptiveness that they can no longer meet new challenges. All human institutions must renew themselves continuously; therefore, we must explore this process as it bears on leadership.

I think of such matters -- motivation, values, social cohesion, renewal -- as the "issues behind the issues," and I shall return to them often in the pages that follow.

Our Dispersed Leadership

In this society, leadership is dispersed throughout all segments of the society -- government, business, organized labor, the professions, the minority communities, the universities, social agencies, and so on. Leadership is also dispersed down through the many levels of social functioning, from the loftiest levels of our national life down to the school principal, the local union leader, the shop supervisor.

We have always associated both kinds of dispersion with our notions of democracy and pluralism. But as our understanding of the principles of organization has developed, we have come to see that there is really no alternative to such dispersal of leadership if large-scale systems are to retain their vitality. The point is relevant not only for our society as a whole but also for all the organized subsystems (corporations, unions, government agencies, and so forth) that compose it.

Most leadership today is an attempt to accomplish purposes through (or in spite of) large, intricately organized systems. There is no possibility that centralized authority can call all the shots in such systems, whether the system is a corporation or a nation. Individuals in all segments and at all levels must be prepared to exercise leaderlike initiative and responsibility, using their local knowledge to solve problems at their level. Vitality at middle and lower levels of leadership can produce greater vitality in the higher levels of leadership.

In addition to all people down the line who may properly be called leaders at their level, there are in any vital organization or society a great many individuals who share leadership tasks unofficially, by behaving responsibly with respect to the purposes of the group. Such individuals, who have been virtually ignored in the leadership literature, are immensely important to the leader and to the group. (And as I point out later, even the responsible dissenter may be sharing the leadership task.)

Understanding Leadership

I have seen a good many leaders in action. My first chore for a president was for Eisenhower, whom I had known earlier when he headed Columbia University. Of the seven presidents since then, I have worked with all but two. But I have learned powerful lessons from less lofty leaders -- from a top sergeant in the Marine Corps, from university presidents, corporate chief executive officers, community leaders, bankers, scientists, union leaders, school superintendents, and others. I have led, and have worked in harness with other leaders.

The development of more and better leaders is an important objective that receives a good deal of attention in these pages. But this is not a how-to-do-it manual. The first step is not action; the first step is understanding. The first question is how to think about leadership. I have in mind not just political buffs who want more and better leaders on the political scene, nor just CEOs who wonder why there are not more leaders scattered through their huge organizations. I have in mind citizens who do not want to be victimized by their leaders, neighborhood organizations that want to train their future leaders, the young people who dream of leadership, and all kinds of people who just want to comprehend the world around them.

Citizens must understand the possibilities and limitations of leadership. We must know how we can strengthen and support good leaders; and we must be able to see through the leaders who are exploiting us, playing on our hatred and prejudice, or taking us down dangerous paths.

Understanding these things, we come to see that much of the responsibility for leaders and how they perform is in our own hands. If we are lazy, self-in-dulgent, and wanting to be deceived; if we willingly follow corrupt leaders; if we allow our heritage of freedom to decay; if we fail to be faithful monitors of the public process -- then we shall get and deserve the worst....

Leadership Development

How many dispersed leaders do we need? When one considers all the towns and city councils, corporations, government agencies, unions, schools and colleges, churches, professions and so on, the number must be high. In order to have a target to think about, and setting precision aside, let us say that it is 1 percent of the population -- 2.4 million men and women who are prepared to take leaderlike action at their levels. How can we ever find that many leaders?

Fortunately, the development of leaders is possible on a scale far beyond anything we have ever attempted. As one surveys the subject of leadership, there are depressing aspects but leadership development is not one of them. Although our record to date is unimpressive, the prospects for improvement are excellent.

Many dismiss the subject with the confident assertion that "leaders are born not made." Nonsense! Most of what leaders have that enables them to lead is learned. Leadership is not a mysterious activity. It is possible to describe the tasks that leaders perform. And the capacity to perform those tasks is widely distributed in the population. Today, unfortunately, specialization and patterns of professional functioning draw most of our young potential leaders into prestigious and lucrative nonleadership roles.

We have barely scratched the surface in our efforts toward leadership development. In the mid-twenty-first century, people will look back on our present practices as primitive.

Most men and women go through their lives using no more than a fraction -- usually a rather small fraction -- of the potentialities within them. The reservoir of unused human talent and energy is vast, and learning to tap that reservoir more effectively is one of the exciting tasks ahead for humankind.

Among the untapped capabilities are. leadership gifts. For every effectively functioning leader in our society, I would guess that there are five or ten others with the same potential for leadership who have never led or perhaps even considered leading. Why? Perhaps they were drawn off into the byways of specialization...or have never sensed the potentialities within them...or have never understood how much the society needs what they have to give.

We can do better. Much, much better.

Very concise reader on leadership topics

I had to read selections from this book for a class in Leadership Theories - and to my surprise, I truly enjoyed it! As a text for a budding manager/leader or as a reader for someone already in management, this book gives you all that you could want in capsule form. Although some of the selections are not a smooth read (owing to the edits), the majority of the information is presented professionaly without being laden with jargon and obscure references. I showed this to my boss, and he immediately wanted a copy of his own.

Easy to follow and thorough explanations

Truly one of the best lab manuals I have ever used! It thoroughly explained procedures and provided relative information to be applied in student research experiments. I used it when I was teaching assistant to the lab section and it helped me be prepared for student questions, and organize their curriculum in a logical manner, such that material learned in lecture was applied in lab.

About the Author

Robert Gough holds a doctorate in botany and is Professor Emeritus of Horticulture at the College of Agriculture, Montana State University. He is the author of 17 gardening books, 500 extension service publications, and articles for Fine Gardening, Country Journal, National Gardening, Zone 4, Montana Magazine, and Harrowsmith. He served as Extension Horticulturalist in Montana, hosted the popular Dr. Bob’s Northern Gardening Tips radio program for 10 years, and was a panel member on PBS’s Montana Ag Live for 15 years.  He is a Fellow of both the American Society for Horticultural Science and the North American Colleges and Teachers of Agriculture, as well as a member of the advisory board of Zone 4.



Cheryl Moore-Gough holds an M.S. in Plant Sciences from Montana State University, where she is now an adjunct assistant professor in horticulture. Cheryl has taught and coordinated the Montana Master Gardener program and has published numerous works alone and with her husband, Dr. Robert Gough, including five gardening books. She has written for Montana Magazine, Fine Gardening, American Nurseryman, and Zone 4 Magazine, and she hosts Northern Gardening Tips, which is broadcast by radio stations throughout Montana, Wyoming, and South Dakota on the Northern News Network. She has been gardening and saving seeds in Montana for 30 years.

Beautiful and well researched

The Complete Guide to Saving Seeds explains far more about how to grow garden plants and vegetables from seed than you can expect to find on the backs of the packages. It covers how to plant, how to cultivate, and how to harvest both the seeds and the vegetables or flowers that tempted you to pay for those seeds in the first place.

This book also competes effectively with Seeds of Woody Plants in North America and Seeds of Wildland Plants, the unexcelled "gold standard" reference sources compiled by the US Forest Service. The USFS books are somewhat more comprehensive in their coverage of American species, while The Complete Guide to Saving Seeds one has better presentation that will be more comfortable for newcomers to seed propagation.

Most readers will find this book educational reading that expands their horizons, though its style is encyclopedic and it lacks plot. The gardeners in your life who already have plots outside with sunshine will appreciate this book as a fascinating gift.

Incomplete guide to saving seeds.

So far I have looked up 4 different flowers common to our neighborhood and not found them O.K.-let's say maybe I don't know ALL the nicknames for them, or the latin names mostly because I am not a botanist. Merely a gardening enthusiast. Well I could look for a photo, right? Wrong. Far too few of those. I can't find a passion flower for instance. Aren't those pretty common? So now I have to search on the internet and therefore defeat the purpose ( at least part of it), of purchasing this book. I want to love this book, I was so excited to get it but am disappointed.

Solid

I read "Applied predictive modeling" (which I will shorten to APM) shortly after I read "Introduction to statistical learning" (ISL) by James, Witten, Hastie and Tibshirani, and find that book both closest to APM, and helpful in highlighting APM's strengths.

The two books cover the same broad subject. If you google "kuhn caret", you will find Max Kuhn's (very informative) presentation of his "caret" R package, and its first slide will tell you that he uses "predictive modeling" as a synonym of "machine learning" - what Hastie and Tibshirani call "statistical learning". Adopting H&T's terminology choice, I will say that both books combine theory of "statistical learning" with hands-on illustrations and exercises implemented in R; the get-your-hands-dirty, try-it-out element is, in fact, ISL's key difference from the earlier, venerable "Elements of statistical learning".

Both books, inevitably, go over a catalog of statistical-learning techniques. The shorter ISL, in my opinion, is superior at explaining the concepts and communicating the principles, while APM takes the more straightforward approach of "beefing up" the catalog, by spending more pages on each item and including more items. While ISL is by design very accessible, APM can be more technical - the detail will surely be appreciated by any practitioner - and, as it talks about the various methods, it can and does discuss recent extensions, offering an extensive and "fresh" bibliography. R-wise, APM's advantage is not decisive (if you look at content, not line count) but big; the book naturally favors "caret" - which has a useful role, "wrapping" a plethora of third-party R packages, and providing a common interface, plus helpful utilities - but both references and uses the specialist packages as well.

If you are wondering why I am not giving APM five stars, it's because the book jumped into the catalog mode a bit too briskly, and delivered on the "applied" promise mostly by defining "applied" as "illustrated with R examples". I wish there were more chapters like Chapter 16, which talks about the very common problem of effective classification in highly unbalanced samples. Nonetheless, I am impressed by "Applied predictive modeling" and recommend it as a sensible follow-up, or maybe even alternative, to "Introduction to statistical learning".

A peek over the shoulder of Professional Predictive Data Analysts

tl;dr: A brilliant book covering Predictive modelling in R. With a strong practical bent it walks the reader through the application of modern classification and regression techniques to a broad number of varied and interesting data sets. It uses existing packages where possible so you can jump straight in (great for Kagglers) but there is a lot here to master. It is especially strong on preprocessing (both unsupervised and supervised), model tuning and model assessment. Should not be your first book on R or data analytics but the best balance of Practical application without foregoing theory that I have seen. It is wonderful to see how professional data analysts approach predictive modelling tasks. The data sets are not toy models to highlight approaches but interesting and complex problems from a wide variety of disciplines.(Note that this book does not cover Time Series, Generalised Additive Models and Ensemble's of different models).

Data science has become very popular due to the increase in computing power (including things like AWS), the amount of data that is accessible on the internet and a number of open-source tools (R and Python for example) that allow even relative beginners to complete quite sophisticated models. Coursera allows for one to complete courses on Machine Learning for free and sites like Kaggle have even turned it into something of a sport where people compete to create predictive models for money or even job interviews. Part of the excitement is that Predictive models can be applied to almost any field you can think of.

Given the easy access to predict things using sophisticated techniques, the number of books on machine learning, data mining and predictive data analytics has grown to fill the demand of people looking to learn about the field. As data science is itself a combination of many different disciplines (statistics, computer science, artificial intelligence etc) there are many different points of entry. For this reason books can often be placed on a spectrum from straightforward examples of already constructed programs to theoretical textbooks with lots of mathematical background and constructing approaches from scratch. "Applied Predictive Modeling" tries to find a middle ground between these two approaches though it unashamedly sides with the practical. In contrast to many other works though, it utilises existing packages (notably caret) rather than having the reader construct the approaches themselves in code.

Applied Predictive Modeling contains 20 Chapters set out to be quasi-independent whilst still being a coherent book. An abstract opens each chapter followed by sections discussing the approaches used. The writing is excellent, very easy to follow and wonderfully informative with an excellent choice of example data sets. The discussions are not afraid to highlight the problems of different approaches - in one of the latter chapters noise is deliberately added to a data set so the differing impact can be seen on a range of models. Theory is discussed insofar as it is useful for understanding the use of certain approaches and references to further reading are clearly given. The chapters conclude with a summary before containing a computation section which contains all of the R code used for the chapters with some discussion where important. Finally most chapters have a section containing exercises. Usefully these exercises use different data sets so are not merely regurgitation of what one has just read. The chapters also have independent Bibliographies which is a little annoying when reading the book cover to cover, but makes it excellent as a reference book.

After a few chapters of overview the chapters largely work through the components in the process of Data Analytics; data-splitting, pre-processing chapters cover transforming, centering, dealing with missing values and setting up the data for the application of models. The next section of the book covers Regression models. It utilises a Pharmaceutical dataset and works through the creation of models of increasing complexity. A chapter then works through an example of concrete strength prediction based on ingredients to show clearly how regression applications work end to end. A number of chapters then look at classification algorithms using the construction of a data model from a kaggle competition from late 2010 on University Grants. This highlights what this book offers that I have not seen in other comparable books - real life examples on the steps a professional analyst takes in the construction of a model. The reader is almost always watching the construction of a real model throughout the discussion of the differing approaches. The book does discuss theory where it is useful. But rather then going into the miniature of constructing things directly in code to highlight the underlying structure, existing packages are used where possible. This lowers the barrier to getting started on using the techniques. Finally the book is rounded out with chapters on model tuning, detecting variable importance, how to handle class imbalances and some broader issues in modelling all again using real data sets from different fields.

The authors have created an R package for the book containing the code and data sets used and an excellent website and blog. The book ranges broadly across disciplines and includes separate data sets for the exercises, in all I count 21 data sets ranging from concrete strength to caravan insurance that are either covered in the book or are given as exercises in the chapters.

In short I congratulate the authors on an excellent book that I look forward to working through in depth over the coming months. If you are looking to improve your predictive modelling and are short of professional standard, this is the book you are looking for. Whilst there are loads to learn and master - you can jump in and use things from the book very quickly thanks to its use of impressive packages. One area I would love to see added to future editions would be the ensembling of different models.

This book examines the functions of sculpture during the Preclassic period in Mesoamerica and its significance in statements of social identity. Julia Guernsey situates the origins and evolution of monumental stone sculpture within a broader social and political context and demonstrates the role that such sculpture played in creating and institutionalizing social hierarchies. This book focuses specifically on an enigmatic type of public, monumental sculpture known as the "potbelly" that traces its antecedents to earlier, small domestic ritual objects and ceramic figurines. The cessation of domestic rituals involving ceramic figurines along the Pacific slope coincided not only with the creation of the first monumental potbelly sculptures, but with the rise of the first state-level societies in Mesoamerica by the advent of the Late Preclassic period. The potbellies became central to the physical representation of new forms of social identity and expressions of political authority during this time of dramatic change.

Julia Guernsey is an Associate Professor in the Department of Art and Art History at the University of Texas, Austin. Her research has appeared in a variety of journals, among them Antiquity, Ancient America, and Journal of Latin American Lore. Her most recent book, co-edited with John E. Clark and Bárbara Arroyo, is titled The Place of Stone Monuments: Context, Use, and Meaning in Mesoamerica's Preclassic Transition.
